Small Business Coach vs Marketing Agency: Which Do You Actually Need?
A small business coach helps you make better decisions about your business. A marketing agency runs channels for you. Most owners under $1M in revenue need a coach, not an agency, and end up paying an agency instead.
This is the honest version of a question we hear on almost every strategy call: “Should I hire a small business coach or a marketing agency?” The answer depends on what you are actually trying to fix, and it is almost always simpler than what people are selling you.
The one-sentence difference
A coach asks better questions and holds you accountable. An agency does the work.
If you know exactly what you want done and how to measure whether it worked, you probably want an agency. If you are not sure what to fix first, what to stop doing, or how to look at your own numbers, you need a coach.
Where the confusion comes from
Most “small business coaches” are really trainers selling courses. Most “marketing agencies” are really media buyers selling ad management. Neither of them is a real partner for a small business owner trying to figure out what to do next.

- You need somebody honest to tell you the truth about your own business
A good coach costs $200 to $800 per hour, or $500 to $2,000 per month on retainer. You get calls, worksheets, and accountability. You still do the work yourself.
When a marketing agency is the right choice
Hire an agency if you can say yes to two or more of these:
- You already know your numbers cold and just want somebody else to run the channels
- You are spending more than $3,000 per month on ads and need it managed better
- You have a repeatable service and a proven offer, and just need more leads
- Your revenue is over $1M per year and the extra hours you would spend are more valuable elsewhere
A good agency for a small business costs $1,500 to $5,000 per month. Anything below usually cannot do the work well. Anything above is enterprise pricing you probably do not need.
Why most owners end up with the wrong choice
Agencies market harder than coaches. They have polished websites, case studies, and a pitch deck. Coaches usually rely on word of mouth. So when an owner searches “small business marketing” they land on agency pages first, sign a $2,500 monthly contract, and never find out that what they actually needed was somebody to say “stop doing that, start doing this.”
Twelve months and $30,000 later they cancel, blame marketing, and swear they will do it all themselves next time.

Yes, but only if they charge you fairly for both. Most cannot. Los Rojas does because we keep our client count low on purpose.

A fractional Chief Marketing Officer is a senior marketing person you rent 10 to 20 hours a month. It usually costs $3,000 to $8,000 per month. Small businesses under $2M in revenue almost never need this. It is expensive coaching with a fancy title.
How do I know if my marketing agency is ripping me off?
Ask them for the direct data: how many leads did we get last month, what did each cost, and which of them turned into customers. If they cannot answer in specific numbers, they are.
Is a business coach worth it for a startup?
A good one is worth ten times what they cost. A bad one is a waste. The way to tell: ask for references you can call, not testimonials on a website.
